Repair or Replace? An Honest Framework for Deciding

Homeowners ask us this constantly, and the honest answer is that it depends on four things: the age of the roof, how widespread the problem is, whether the decking is still sound, and whether an insurance claim is in play. Any roofer who answers "replace" before looking at all four isn't looking hard enough.

Start with age. Most builder-grade three-tab shingles in Houston last 12 to 18 years given our UV load. Architectural shingles run 20 to 30. If your roof is under about 60% of its expected life and the damage is localized, repair is usually the right call and it isn't close.

Next, how widespread is it? One failed pipe boot, a section of lifted flashing, a handful of wind-damaged shingles along a rake edge — those are repairs, full stop. But if you're finding problems on multiple slopes, or the granule loss is uniform across the whole roof, or you've already had three repairs in two years, you're spending money to postpone something inevitable.

Then check the decking, which is the factor people skip. If water has been getting in long enough to soften or delaminate the plywood, a surface repair puts new shingles over a compromised structure. We always look from the attic side during an inspection for exactly this reason — soft decking changes the math completely.

Finally, the insurance question. If a storm caused the damage and you have a legitimate claim, the calculation shifts hard toward replacement, because you may be paying only your deductible for a full new roof instead of paying out of pocket for a patch. This is why we always recommend getting inspected after a storm even if nothing appears wrong.

One thing worth saying plainly: a repair that buys you three more years is often the smartest financial decision available, and we'll tell you when that's the case. We'd rather do a $600 repair honestly and earn the replacement when you actually need it than sell you a roof you didn't need yet.
